Your Data Isn't Ready for AI. Here's How to Know.
Most failed AI projects aren't a model problem they're a data problem.

A VP of Operations at a mid-sized company in Toronto told me this last month:
"We bought an AI tool in January. By March, we turned it off. Every insight it gave us was wrong."
I asked one question: "What did you feed it?"
Turns out their customer database had 40% duplicates. Their product catalog hadn't been updated since 2023. And the sales data came from three different CRMs that used three different definitions of "closed deal."
The AI worked perfectly. It just learned from chaos.
This is the story nobody wants to tell at AI conferences. Not because it's rare — because it's embarrassing. And because it points to a truth that doesn't sell software:
Most companies aren't ready for AI. Not because they lack ambition. Because their data isn't ready.
What "not ready" actually looks like
- Your best data lives in someone's personal Excel file and nobody else understands the formulas
- Customer records exist in Salesforce, HubSpot, and a shared Google Sheet — none of which agree
- Your team spends more time cleaning exports than analyzing them
- When someone asks "how many active clients do we have," three departments give three different numbers
If this sounds familiar, you don't have an AI problem. You have a data infrastructure problem. And no model — no matter how advanced — will fix that for you.
So what do you do?
Not a 6-month data transformation project. Not a $300K data lake initiative.
Start with one dataset. Your most important one. And ask yourself five questions:
- Is it accessible without asking someone to export it manually?
- Is the format consistent across every record?
- Is it current — updated within the last 90 days?
- Is it complete — less than 20% missing fields?
- Does someone own it — with clear responsibility for quality?
If you score 3 out of 5, you have a viable starting point for AI.
If you score 1 or 2, invest there first. Every dollar you put into data quality now saves ten dollars in failed AI projects later.
The unsexy truth about AI success?
It starts with a clean spreadsheet.
